Same shade, different result: why hair color varies

One salon loves it, the next says it faded in three weeks. Here is what actually varies, in the order it usually matters — and how to work out whose problem it is before you agree to replace stock.

You shipped one batch. One formula, one shade number, one lot. Salon A reorders. Salon B says the color came out too light, or faded in two weeks, or went patchy through the mid-lengths.

Now you are stuck in the middle, and you cannot tell whether you are holding a product problem, an application problem, or a client whose hair was never going to do what the shade chart promised.

A shade number is a target, not a promise. It assumes a starting point.

That single sentence explains most of what follows. Below is what varies, roughly in the order it explains complaints in our experience — plus a six-question sequence you can run down the phone before you commit to replacing anything.

01 — The short version

What actually varies, in order

Most articles on this topic go straight to porosity. Porosity matters, and we will get to it, but on its own it is rarely the biggest factor. Here is the honest ranking.

  1. Starting level and the warmth underneath it. A 5.0 on level 4 hair and a 5.0 on level 7 hair are two different outcomes from the same tube. Every level you lift exposes more red and orange, and if the formula has nothing to neutralize it, the client sees brassiness and calls it a product fault.
  2. Percentage of gray. Gray has no pigment to build on and is often tightly cuticled. At 30% gray a shade behaves one way; at 80% it needs a different approach entirely, usually more deposit or a natural-series addition. This is the single most common reason a “correct” formula reads too light or too ashy.
  3. Previous chemical history. Old box color, a bleach two years ago that is still sitting in the ends, a keratin treatment, henna. Any of these changes what the new color has to work with, and the client will not always volunteer it.
  4. Developer volume and processing time. The two things a busy stylist adjusts by eye. A 10-minute rinse on a 35-minute formula is not the same product.
  5. Cuticle condition, i.e. porosity. Genuinely affects both uptake and retention — see the next section, along with why the popular home test for it does not work.
  6. How thoroughly it was rinsed. Sounds trivial. It is not, particularly with ammonia-free systems. Section 03.
  7. The salon’s water. The one nobody suspects, and the one that best explains two salons in two towns getting two results from the same lot.

Notice that only the last few have anything to do with us as the manufacturer, and none of the top three do.

02 — Porosity

Porosity is real. The float test isn’t.

Each hair is wrapped in overlapping cuticle scales. How readily those scales let dye in, and how well they hold it once it is there, is what people mean by porosity. The mechanism is sound and worth understanding:

  • Tightly cuticledSlower to take color. Needs the full processing time, sometimes gentle heat. Frequently mistaken for “weak product” when the real problem is that it was rinsed at ten minutes. Most virgin and most gray hair sits here.
  • Mid-rangeTakes and holds color predictably. This is the condition most formulas are developed against, ours included, which is exactly why results drift once you leave it.
  • Raised or damagedGrabs color fast and loses it fast. Dye goes in easily and washes out just as easily. Often reads too dark or too intense on day one, then fades hard by week three — and the salon reports those as two separate faults.

So far, so standard. Here is the part usually left out.

Widely repeated — not reliable “Drop a strand in a glass of water. Floats = low porosity, sinks = high.”

This test went viral around 2014 and the industry absorbed it without checking the physics. It has never been validated in cosmetic-chemistry or trichology literature, and it is not taught in cosmetology curricula in regulated markets.

The reasons it fails are mechanical. A single hair weighs roughly 60 to 100 micrograms, which is not enough to break the water’s surface film by gravity, so plenty of high-porosity hair floats anyway. Any oil, silicone or leave-in on the strand repels water and guarantees a float. Strand thickness and density affect the result independently of the cuticle. The same strand can give different answers on different days.

There is a further problem specific to our category: porosity is not uniform along one hair. Roots, mid-lengths and ends on a single head are routinely in three different conditions — which is precisely why color goes patchy, and precisely what a one-strand test cannot tell you.

What to tell a salon to do instead

Ask the client about chemical history, then look at the ends against the roots on the same head — if the ends are rougher, drier, or fade faster, that is your answer without any glass of water. For anything uncertain, a strand test on a hidden section is still the only reliable read, and it takes ten minutes against the hour spent on a correction.

03 — Alkaline agents

The ammonia-free question, answered honestly

We manufacture ammonia-free lines and they are most of what our North American clients now order. That does not make them the right answer for every head, and a distributor who understands why will field far fewer complaints.

Both systems do the same job: raise pH so the cuticle swells and dye can reach the cortex. They differ in what happens next.

Ammonia

Leaves on its own

A gas at room temperature. It has the smell everyone objects to, but it vaporizes off the hair during and after processing, so residue is largely self-resolving even after an imperfect rinse.

Generally delivers more lift and cleaner tone, which is why it still wins on high-lift shades and on stubborn, tightly cuticled hair.

MEA / ammonia-free

Stays until the next wash

Monoethanolamine is a liquid with low vapor pressure. It does not evaporate. If the product is not rinsed thoroughly, residue can sit on hair and scalp until the client next shampoos — carrying an amine smell, possible irritation, and the potential for more damage rather than less.

Residual MEA can also dull or progressively darken the shade over the first day after the service. The salon books the client on Tuesday, the client calls Wednesday saying the color changed, and everyone blames the tube.

The claim to stop repeating

“Ammonia-free” is not a synonym for “gentler.” It means ammonia is not the alkaline agent. MEA is used at meaningfully higher concentrations for comparable function, it lingers where ammonia does not, and MEA-based systems are more prone to off-tone because some dye species form differently in its presence. If your salon accounts are repeating “ammonia-free so it can’t damage hair,” they are setting up a complaint they will eventually have to absorb.

None of which is an argument against ammonia-free color. It is an argument for selling it into the right jobs: deposit-only and low-lift work, sensitive scalps, clients who cannot tolerate the odor, mid-range cuticle condition. Push it into a four-level lift on resistant gray and it will underperform, and that will land on your desk rather than ours.

One practical instruction worth passing on

Rinse ammonia-free color longer than feels necessary, and finish with an acidic post-color shampoo or conditioner. It is the cheapest fix available for the “color changed overnight” complaint, and most stylists have never been told why it matters.

04 — Water

The variable nobody suspects: the salon’s water

If two salons in two towns get two results from the same lot, this is where we would look first after starting level.

  • Hard waterCalcium and magnesium deposit on the hair surface, dulling tone and speeding up fade. A client who moves house and suddenly finds “the same color doesn’t last” has usually changed water, not product.
  • Copper & ironDissolved metals, common with older plumbing and well water, pull blondes and light shades towards green or brassy. This is a plumbing story that arrives on your desk as a formulation complaint.
  • The cheap fixesA chelating or clarifying shampoo before the service strips existing mineral load. An inline filter on the backwash unit costs less than one goodwill re-do and solves it permanently.

Worth asking any new salon account, once, at the start: is the building on municipal water or a well, and how old is the plumbing? It sounds like an odd question. It has saved us a lot of arguments.

05 — The useful part

Triaging a complaint in six questions

Run these in order, down the phone, before you agree to anything. The first two settle most cases on their own.

  1. One client, or every client that day?

    This is the question that separates a manufacturing issue from everything else, and it is remarkable how rarely it gets asked first.

    One clientAlmost certainly the hair or the application. Keep going down this list.
    EveryoneNow it is worth escalating to us. Get the lot number.
  2. What lot, and is more than one involved?

    Ask for the lot number off the tube, not the shade code. If several lots show the same behavior, the common factor is the salon, not the batch. If one lot is behaving differently across multiple salons, that is ours and we want to know within the hour.

  3. What was the starting level, and how much gray?

    If the stylist cannot answer this, you have found the problem. “Dark brown” is not a level, and “a bit of gray” is not a percentage.

    Gap of 2+ levelsExpected outcome, wrong expectation. Reframe rather than replace.
  4. Developer volume, mixing ratio, and actual time on the head?

    Ask for the clock time, not the intended time. Under-processing and an eyeballed ratio account for a large share of “too light” and “patchy” reports.

  5. What has been on that hair before?

    Box color, bleach, henna, keratin, a previous correction. Old bleach still living in the ends is the classic cause of a result that is fine at the roots and wrong from the mid-lengths down.

  6. Anything physically wrong with the product itself?

    Separation, an unexpected odor, a color change in the tube, a cream that has gone thin or grainy. Ask them to photograph it. A real manufacturing fault almost always shows itself physically, and a photo settles in one message what an email thread will not.

    Visible defectStop. Quarantine the lot, send us photos and the lot number.

Why bother with the sequenceBecause “let me ask you six things first” is what a technical supplier sounds like, and “fine, I’ll send replacement stock” is what a nervous one sounds like. The first builds an account. The second trains a salon to complain.

06 — Language

What to say to the salon

You do not need to teach them chemistry. Three lines, used before the service rather than after the complaint, do most of the work.

“How much gray are we covering, and what level are we starting from? That changes which series I’d put you in.”

Why it worksMoves the conversation to the two variables that matter most, and positions you as someone who formulates rather than someone who ships boxes.

“If she’s had bleach or box color before, tell her up front the ends will fade faster than the roots. Set that expectation now and it’s normal. Say nothing and it’s a complaint.”

Why it worksConverts a predictable outcome into a managed one. Most fade complaints are expectation failures, not product failures.

“With the ammonia-free line, rinse it properly and finish acidic. If she calls the next day saying the color shifted, that’s residue, not the tube.”

Why it worksPre-empts the single most misattributed complaint in ammonia-free color, and almost no supplier mentions it.

None of this requires you to defend a product. It requires you to be the person in the chain who knows why things happen — which is a considerably stronger commercial position than being the person who replaces stock to keep the peace.

07 — Accountability

When it really is our fault

Everything above could be read as a manufacturer teaching distributors to deflect. So let us be specific about the other side.

What a genuine manufacturing fault looks like

It is consistent. It affects multiple clients, usually across more than one salon, and it tracks to a single lot. It very often has a physical signature: separation, an off odor, a shift in the cream color, a change in viscosity.

What it does not look like is one client with an unexpected result. That pattern has never, in our experience, turned out to be a batch problem.

What we do about it

We hold retention samples from every production lot for [INSERT: retention period], so a lot number lets us test the same material you are holding rather than argue about it. Send the lot number and photographs and we will come back with the retained-sample result and the batch records.

If it is ours, it is ours. Say so plainly to your salon and let us carry it — that is a considerably cheaper outcome for everyone than a distributor quietly absorbing replacements to avoid the conversation.
